The complexity creates consultant opportunities and vendor lock-in that simple, effective agents cannot.

The philosophy of coordination failure

Delegation has always been about finding the right level of abstraction. Humans delegate to other humans because we can communicate intent, context, and boundaries through shared understanding. Agents lack contextual understanding—they follow instructions literally, without the mental models that make human coordination possible.

Adding more agents without shared understanding creates a Tower of Babel effect: everyone talking, nobody communicating. The coordination requires shared mental models, but agents don't have mental models—they have training data. Humans coordinate effectively because we can say "handle the usual exceptions" and trust the other person's judgment. Agents require every exception specified in advance, making coordination comprehensive specification rather than collaborative execution.

What works instead

Successful deployments do something different. They implement bounded autonomy architectures with clear operational limits, escalation paths to humans for high-stakes decisions, and comprehensive audit trails. As one enterprise architect noted, "Technology selection should prioritise governance, integration, and operational sustainability over cutting-edge capability."

Build vertically, not horizontally. One agent that excels at procurement beats five agents that sort of coordinate on procurement tasks. Single-agent excellence beats multi-agent mediocrity because the coordination tax overwhelms the marginal capability gains.

Design for audit trails from day one. Every decision point logged, explainable, bounded by policy. Humans operate in the loop at decision boundaries, not in the execution path. Agents execute; humans judge and redirect.

The winning pattern: constraint systems, not collaboration systems. Define what agents cannot do rather than trying to orchestrate what they should do together. Constraints prevent coordination failures without requiring coordination success.

Economic implications

If coordination doesn't scale, then economies of scale in AI come from specialisation, not integration. The future belongs to specialist agents that excel in narrow domains and plug into human-orchestrated workflows, rather than trying to orchestrate themselves.

The market will bifurcate into specialist agent tools and human coordination platforms, not general-purpose multi-agent systems. Companies that recognise this first will build sustainable competitive advantages while competitors waste resources on coordination theatre.

Constraint, not capability, becomes the competitive differentiator. The organisations that succeed will be those that can specify clear boundaries, reliable escalation paths, and predictable failure modes. The technology itself becomes commoditised; the operational discipline around deployment becomes the moat.

This suggests a profound shift in how we think about AI scaling. Instead of building towards artificial general intelligence through coordination, we might achieve better results through artificial specialist intelligence within human-designed systems. The leverage comes from human judgment directing specialist capability, not from agents attempting to coordinate amongst themselves.

The multi-agent gold rush assumes that more agents equal more capability. Google's research suggests the opposite may be true. Perhaps we should listen to the researchers instead of the marketing departments before burning through $52 billion in misdirected investment. The question is whether the market will correct course before the crash, or after.
